"Break-in" is the process of leather molding to your body at the shoulders, elbows, and waist. Lambskin/nappa is nearly soft out of the box — just a few wears. Thick cowhide takes a few weeks to 1–2 months of regular wear. Horsehide is the stiffest and can take many months, but rewards you with the best fit and patina. Tips: wear it regularly (even at home), move your arms a lot, and apply a thin layer of conditioning cream for suppleness — never use heat or force the leather to "speed-soften" it, as it can crease in the wrong places.
